AWS IoT Device Onboarding
After stages of research the following new persona was identified and created: Field Technician
Case Study: Designing AWS IoT Device Onboarding at Global Scale
Transforming How Millions of Connected Devices Securely Join the AWS Cloud
Overview
As Senior UX Designer for AWS IoT Device Services, I led the end-to-end experience strategy for one of AWS's most complex customer challenges: securely onboarding and provisioning connected devices to the AWS Cloud at manufacturing scale.
Our customers weren't simply configuring software—they were building connected products that moved through global supply chains, factory assembly lines, logistics operations, field deployments, and remote environments. Every connected device required a secure digital identity, manufacturing integration, network provisioning, and lifecycle management before it could communicate with AWS.
The existing experience was fragmented, highly technical, and built around AWS services rather than customer workflows. There was little understanding of who our users actually were, how manufacturing teams operated, or where the greatest friction occurred during device provisioning.
I was brought in to define the UX strategy, establish a customer research practice, and redesign the onboarding experience from the ground up.
My Role
As Senior UX Designer, I was responsible for defining the long-term customer experience vision across AWS IoT Device Services while partnering with executive leadership, Product Management, Engineering, Solutions Architects, and Security teams.
My responsibilities included:
Defining UX strategy for AWS IoT device onboarding
Establishing the organization's first comprehensive customer research program
Leading end-to-end product design
Identifying customer personas and workflows
Translating manufacturing processes into scalable digital experiences
Aligning Product, Engineering, and Security around customer-centered solutions
Driving executive design reviews through launch
The Challenge
Connecting an IoT device to the cloud is far more complex than registering a user account.
Enterprise customers needed to securely provision millions of devices throughout highly distributed manufacturing and deployment environments.
Each device moved through multiple stages:
Manufacturing
Identity creation
Certificate injection
Factory testing
Packaging
Shipping
Customer deployment
Remote activation
Ongoing lifecycle management
Many of these steps occurred outside of AWS, often in factories, contract manufacturing facilities, or remote field environments with limited connectivity.
The customer experience needed to bridge physical and digital workflows while maintaining AWS's security standards at massive scale.
Building a Customer-Centered Research Practice
When I joined the organization, there had been very little direct customer research focused on device onboarding.
Rather than beginning with interface design, I partnered with our VP and General Manager to establish a comprehensive research initiative that would ground product strategy in real customer needs.
Together, we developed a research program that investigated:
Customer personas
Manufacturing workflows
Device lifecycle management
Security requirements
Operational pain points
Enterprise deployment models
Industry-specific onboarding challenges
Research Focus
Working directly with enterprise customers across multiple industries, I conducted interviews and workshops to better understand how connected devices were manufactured and brought online.
Key research areas included:
Existing production deployments on AWS IoT
Types of connected devices being manufactured
Device identity and authentication strategies
Certificate generation and management
Manufacturing line provisioning
Identity injection processes
Network credential management
Factory automation workflows
Operational bottlenecks during onboarding
Opportunities to simplify provisioning at scale
These conversations fundamentally reshaped our understanding of the customer journey and directly influenced product strategy.
Designing for the Entire Device Lifecycle
One of the biggest insights from research was that onboarding did not begin inside the AWS Console.
It began inside factories.
Users moved between physical production environments, manufacturing systems, security infrastructure, cloud services, logistics operations, and remote deployment locations.
Traditional software journey maps could not accurately represent this ecosystem.
To address this, I created comprehensive service blueprints, customer journey maps, and mental models that connected every stage of the device lifecycle—from manufacturing through field activation.
These artifacts became foundational planning tools for Product, Engineering, and executive stakeholders, aligning multiple teams around a shared understanding of the customer experience.
Design Strategy
Rather than optimizing individual screens, I approached the challenge as a systems design problem.
The experience was built around four strategic principles:
Design Around Manufacturing Workflows
The experience needed to integrate naturally into existing factory operations instead of forcing customers to adapt their manufacturing processes to AWS.
Simplify Security
Managing certificates, private keys, and device identities is essential for secure IoT deployments but highly complex in practice.
The redesign abstracted much of this complexity while preserving enterprise-grade security and flexibility.
Scale for Millions of Devices
Every workflow needed to support organizations provisioning thousands—or millions—of connected devices across global manufacturing environments.
Bridge Physical and Digital Experiences
The final solution connected factory operations, cloud services, and field deployment into a seamless customer journey rather than a collection of disconnected tools.
Cross-Functional Leadership
Delivering this experience required close collaboration across a diverse set of teams.
I partnered with:
Product Management
Engineering
AWS Security
Solutions Architects
Customer Success
Manufacturing partners
Executive leadership
As the UX lead, I facilitated alignment between customer needs, technical architecture, and long-term product strategy, ensuring the experience balanced usability with AWS's rigorous security and scalability requirements.
Launch
Following multiple design iterations, customer validation sessions, and executive reviews, the redesigned onboarding experience was approved for launch and introduced at AWS re:Invent 2019 as a key advancement in AWS IoT Device Services.
The launch provided enterprise customers with a significantly more intuitive and scalable approach to securely provisioning connected devices, reducing operational complexity while supporting the growing demands of global IoT deployments.
Leadership Impact
This initiative extended well beyond designing a user interface.
It established a customer research practice where none previously existed, reshaped product strategy around real-world manufacturing workflows, and aligned executive leadership, Product, Engineering, and Security around a shared vision for device onboarding.
By translating complex physical manufacturing processes into a scalable digital service, I helped create a foundation that enabled customers to securely connect millions of devices to AWS while simplifying one of the most technically challenging experiences in the IoT ecosystem.
